Client guide ยท project stages
Your project, stage by stage
Every Zelix project moves through the same seven stages, from kickoff to complete. Each page here explains what is happening, what we need from you and how you know a stage is done, so you are never left guessing.
The seven stages

How long it takes
Measured from kickoff to the day your AI answers every new chat.
- A single AI agent with simple automations
Live in about 2 weeks. - Most projects
Live in 3 to 4 weeks from kickoff. - Several branches, agents and system connections
Live in 5 to 6 weeks. - Then hypercare
30 days of close review after go-live, included in your project.
Your own dates are set in the plan you approve, and you get them in writing. Your time across the whole project is four or five meetings of 30 to 60 minutes each, plus quick answers to our questions.
What can slow a project down
Four things move dates. Here is how we keep each one from stalling yours.
Access arrives late
We cannot build without your WhatsApp, Meta and booking-system access. We chase every item by name and date from week one.
Meta reviews take days
Meta verifies your business, approves your display name and reviews each message template. We start these early and tell you if one is stuck.
Answers or approvals wait
A question or approval that waits holds up the build behind it. Anything open for 3 working days shows in your Monday update, so you can see it.
New ideas mid-build
Each one gets a short scope with its time and cost, so you choose whether it is worth moving the date.
How you hear about a new stage
One WhatsApp and one email each time your project moves forward.
The WhatsApp you get when your stage changes
Zelix Labs๐ Hi Sarah, your project just moved into the next stage: Build.Tap below to see what this stage means and what we need from you. The full 7 stage tracker is on your dashboard.10:02
"What this stage means" opens the page for your new stage.
Two points where you decide
Your approval is required twice. Both protect you from paying for something you did not want.
You approve the plan
At the end of Requirements & design you read the plan and sample conversations, then reply "approved". Nothing is built before that. More ›
You accept the test results
At the end of Testing you see what was tested, what failed and got fixed, and three live scenarios. Nothing goes live before you accept. More ›
How we keep you updated
You should never have to ask where things stand.
- Stage changes
A WhatsApp message and an email, with a link to that stage's page. - Every Monday from Build to Hypercare
A four-line update: done this week, next week, what we need from you, status. - After every meeting
A written recap within 24 hours. - If a date moves
A message within one business day, with the cause, your options and one new date.
How we keep it safe and stable
Eight layers between your customers and a bad answer. None of them is optional.
Red-team reviews at three gates
A reviewer who did not do the work tries to find what is wrong with the plan, the technical design and the go-live decision.
Adversarial testing
We try to trick your AI the way bad actors do, following the OWASP Top 10 for AI applications: prompt injection, leaking data, going off-script and making false promises.
At least 200 scenarios
Six blocks are never skipped: public holidays, after hours, language switching, photos, full bookings end to end, and complaints or emergencies.
Independent sign-off
The tester who signs off never built your AI. Serious issues must be at zero before launch.
Runtime safety, checked before launch
An off switch that works in under a minute, usage caps, and alerts that tell us when something looks wrong.
A careful launch
First a shadow run beside your team, then a small share of chats, then all of them, only as results hold.
Every change versioned
Any instruction change can be rolled back, and every miss becomes a permanent test so it cannot quietly return.
Model changes re-tested
When a platform changes the AI model underneath, we re-run your safety tests and fix anything that behaves differently.
Questions clients ask, and the ones they worry about
Straight answers on data, cost, ownership, the AI itself and your team. Each matches our security page, AI principles and agreement.
Your data and privacy
Where does our customer data live?
In accounts you own, such as your respond.io workspace and WhatsApp Business account, never on a Zelix server. Each platform is independently SOC 2 or ISO 27001 certified. How your data is handled.
Who at Zelix can see our chats?
Usually two or three named team members, with access scoped to your project. You can remove any of them at any time in your platform's own user settings.
Is our data used to train AI?
No. Your conversations are never used to train AI models, never shared with other clients and never sold.
Is this PDPA compliant?
We work to Singapore's PDPA. Test conversations use made-up or anonymised details, and customer personal data stays inside the platforms you own.
What about sensitive or medical details customers send?
The AI does not give medical, account or payment advice it has not been given. Those chats go straight to your team, with the conversation attached.
Costs and payment
What do we pay besides the project fee?
Two running costs, billed to you directly by the platforms: your respond.io plan, and Meta's WhatsApp message fees, which depend on the type and number of messages. How WhatsApp message fees work.
When do we pay?
A deposit before kickoff, and the rest as set in your agreement. Milestone instalments are available, by card or bank transfer.
Can the price change during the project?
Only if you approve a change. Every new request gets a written scope with its time and cost before any work starts.
Is hypercare extra?
No. The 30 days of hypercare after go-live are part of your project. Some plans include a longer optimisation window, and your agreement states yours.
Ownership, and if you ever leave
Who owns what you build?
You do: the accounts, the data, the AI setup, the workflows and the integrations built for you. We keep only our own generic tools and methods.
Are we locked in?
No. Ongoing support after handover is optional, month to month, with 30 days' notice to stop.
What happens if we stop working with you?
Within 5 business days you get a handover pack: every account and who has access, how to remove ours, and how each automation works.
What if something happened to Zelix?
Your AI runs in accounts held in your name, so it keeps working, and the handover pack shows your team or another provider how it is built.
How the AI behaves
Does it pretend to be a person?
No. It never uses a human name or claims to be human. Asked directly, it says it is an AI in one line and carries on helping.
What if it does not know the answer?
It never makes up a price, date, policy or availability. Every fact comes from your own information, and when it is not there the AI says it will check and hands the chat to your team.
Will it say things we would never say?
At kickoff you tell us what it must never say or promise, such as discounts, guarantees or medical advice. We write those rules into the plan you approve and test them before launch.
Which languages does it speak?
It replies in the customer's language, including English, Mandarin, Malay and Tamil, and follows a switch mid-chat. The languages for your business are set and tested in your plan.
Will it message our customers without asking?
It replies when customers message you. Anything it sends first, such as a reminder, uses a message template you approved and Meta reviewed.
When something goes wrong
What if it gives a customer a wrong answer?
Send us the chat. In hypercare we fix confirmed misses within 48 hours, weekends included, check whether other chats got the same answer and add a test so it stays fixed.
What if it really goes wrong?
We can switch it off in under a minute, and every new chat goes back to your team exactly as before.
Could WhatsApp block our number?
Meta restricts numbers that send unwanted messages. Your AI answers people who message you and sends only approved templates, which keeps you inside Meta's rules.
Will this make us look bad to customers?
That is why it starts small. On launch day it takes a small share of chats while we read every conversation, and it widens only as the results hold.
Safety and stability
Can someone trick the AI into saying something it should not?
People try. Before launch we attack your AI on purpose, following the OWASP Top 10 for AI applications, including attempts to override its instructions, pull out other customers' details or get a promise it should not make. It has to hold before it goes live.
Could it leak one customer's details to another?
It answers from your business information and the current customer's own conversation. Attempts to get other customers' data are part of our adversarial tests, and a single failure blocks launch.
What happens when the AI model is upgraded?
Platforms update the AI models they run on. When that happens, we re-run your safety tests and fix anything that now behaves differently, during hypercare and under a support arrangement.
Will it behave the same next month as it does today?
Every instruction change is versioned and tested before it goes live, and every miss becomes a permanent test. That stops it drifting change by change.
What if the AI or WhatsApp has an outage?
Chats still arrive in your inbox, where your team can answer them, and our alerts tell us when the AI stops replying. The off switch also sends every chat to your team in under a minute.
Is there a limit on what it can do or spend?
Yes. Usage caps and alerts are set and checked before launch, so a fault cannot run away unnoticed.
Compliance
How do you handle industry rules, such as healthcare advertising?
Your industry's rules go into the plan as hard limits on what the AI may say, and we test them before launch. Regulated businesses get our fuller process, with more review at each gate.
Does it meet AI disclosure rules?
It never poses as a human and says it is an AI when asked, in line with where AI disclosure rules are heading, including the EU AI Act. Our AI principles.
Can we sign a data processing agreement?
Yes. Where Zelix processes your customer data on your behalf, we sign a data processing agreement covering scope, security, breach notification and deletion. Security and data handling.
Who is responsible for what the AI says?
You approve what it may and may not say in the plan, and we build and test it to that plan. Any change that touches escalation, payments or personal data goes back to you for approval and is re-tested.
Your team
Will our staff lose their jobs?
That is your decision, and it should not be made on launch day. Chats per person drop and the harder ones remain, so plan any change on 2 to 4 weeks of real numbers.
Can our staff still reply to customers?
Always. Anyone can open a chat and take over, and the AI steps back.
How do we get our staff on board?
We brief them before launch, show them exactly which chats will reach them, and they can take over any chat at any time.
How much of our time does this take?
Four or five meetings of 30 to 60 minutes across the project: kickoff, the plan walkthrough, test acceptance, the team briefing and operator training. Plus quick answers to our questions.
